Reading a Roofing Estimate: What Each Line Item Actually Buys

Drip edge, underlayment, flashing, ventilation, decking. The line items that separate a cheap quote from a complete one, explained so you can compare two bids on the same terms.

The hardest part of buying a roof is that you cannot see what you bought. Once the job is done, every roof looks like a roof from the driveway. The difference between a complete system and a shingle-over lives entirely in components that are covered up on day one and do not announce themselves until year six. That asymmetry is exactly why roofing quotes vary so widely on the same house, and why the lowest number is sometimes a fair price for less work and sometimes a plan to skip things. This chapter is about reading the difference.

Why two honest quotes disagree

Assume for a moment that nobody is lying. Two contractors walk the same roof and come back with numbers that differ substantially. That happens for reasons that are entirely legitimate, and knowing them tells you what to ask.

One is scope of tear-off. Removing every layer down to the deck and inspecting the sheathing is more labor and more disposal than laying new shingles over an existing layer. Both are things a contractor can do. They are not the same product.

Another is what is included versus excluded. A quote that assumes no decking replacement and handles rotten sheathing as a change order will always look cheaper than one that carries an allowance for it. Neither is dishonest. They are answering different questions.

The third is component grade. Synthetic underlayment or felt. Full ice-and-water at the eaves and valleys or only at the valleys. Matched manufacturer accessories or generic. Ridge vent or the box vents that are already up there. These decisions are invisible in a finished photo and they are most of the money.

The point is not that expensive is better. The point is that you cannot compare two numbers until you know they describe the same work.

Tear-off and disposal

This is the first fork in the road. A tear-off removes the existing roofing down to the wood deck. A roof-over lays new shingles on top of what is there.

Roof-overs are cheaper and faster and there are situations where they are defensible. But they carry real costs that do not show up in the bid. You cannot inspect the deck you never uncovered, so any soft sheathing, old leak damage, or failed fastener stays under the new roof. The assembly gets heavier. The new shingles telegraph the texture of the old ones. And the second layer runs hotter, which does the shingles no favors in a Lowcountry summer.

For a home you plan to keep, and particularly for one that has taken storm damage at any point, a full tear-off is the honest choice. It is also the only way anyone can tell you the true condition of the structure under the roof.

Disposal is a real line item and belongs on the estimate. A dumpster and its haul-off is a genuine cost. What you are checking for is that it is stated rather than discovered.

Decking and the allowance question

Once the old roofing is off, the deck is visible for the first time in decades. Some of it may need replacing — soft spots, delamination, old leak damage around a chimney or a vent.

No honest contractor can tell you in advance exactly how much decking will need to come out, because it is under the roof. What a good estimate does is state a unit price per sheet and, ideally, carry an allowance for a reasonable quantity so the number you signed is close to the number you pay.

The thing to avoid is an estimate that is silent on decking entirely. Silence is not the same as included. It means the conversation is going to happen on the second morning of the job, when the roof is open and your leverage is at its lowest point of the entire project. Ask before you sign: what is the per-sheet price, and what happens if you find more than expected.

Underlayment

Underlayment is the layer between the deck and the shingles. It is the backup waterproofing, and it is the component most commonly downgraded to win a bid.

Traditional felt is the old standard. Synthetic underlayment is lighter, stronger, does not wrinkle the same way when it gets damp, and holds up far better if it is left exposed for a few days mid-project. In a climate where an afternoon thunderstorm can arrive between tear-off and dry-in, that resilience is worth something concrete.

The more important line is the self-adhered membrane, commonly called ice-and-water shield. Despite the name, its value here has nothing to do with ice. It is a peel-and-stick membrane that seals around fasteners, and its job is to protect the places where water concentrates and where wind can drive rain uphill: the eaves, the valleys, and the perimeter of every penetration.

Ask specifically where the self-adhered membrane goes on your roof. Valleys only is one answer. Valleys, eaves, rakes, and all penetrations is a materially better one. Both are real products of a real conversation. Only one of them will be on the cheap bid.

Drip edge, flashing, and the places roofs actually leak

Roofs very rarely leak in the middle of a shingle field. They leak at edges, transitions, and holes. Every one of those is a flashing detail, and flashing is where a fast job cuts time.

Drip edge is the L-shaped metal at the eaves and rakes. It supports the shingle edge and directs runoff into the gutter instead of behind it, and the residential code requires it on asphalt shingle roofs. It is inexpensive and it is sometimes simply omitted on a re-roof because the old one is still up there. Reusing bent, corroded drip edge on a new roof is not a saving, it is a defect you paid to cover up.

Step flashing is the individual pieces woven into the shingle courses where a roof plane meets a vertical wall — a dormer cheek, a chimney side, the wall of a bump-out. Step flashing has to be replaced with the roof, because it is interleaved with the shingles. The shortcut is to leave the old step flashing and run a bead of sealant along the wall instead. Sealant is a maintenance item with a service life measured in a few years. Step flashing is a permanent detail. A roof relying on caulk at a wall transition is on a countdown.

Then there are pipe boots, the rubber collars around plumbing vents. The rubber is almost always the first thing on a roof to fail, well before the shingles, and replacing them during a re-roof is trivially cheap. Ask whether new boots are included. If the answer is that the existing ones look fine, you are being sold a five-year clock on a thirty-year roof.

Ventilation

Ventilation belongs on the estimate, and its absence is a genuine warning sign.

A roof assembly with inadequate airflow runs hot and holds moisture. Both shorten shingle life, and the manufacturer warranty is frequently conditioned on adequate ventilation being present. Replacing a roof without correcting a ventilation deficiency means installing a new roof into the same conditions that aged the last one.

The residential code sets a required ratio of net free ventilating area to the attic floor area — one to one hundred fifty, improving to one to three hundred when intake and exhaust are properly balanced and the other conditions are met. The practical translation is that exhaust at the ridge only works if there is matching intake at the soffit. A ridge vent installed above blocked or painted-over soffit vents is decoration.

What to ask: what is the net free area being installed, and what is the intake situation. If a contractor has looked at your soffits before quoting, that is a good sign about everything else on the estimate.

Warranty, and the two kinds that get confused

There are two separate warranties on a roof and they are routinely blurred together in a sales conversation.

The manufacturer warranty covers the materials. Its headline number is long, it is usually prorated after an early period, and it typically requires that the roof was installed to the manufacturer's instructions. Some enhanced system warranties require that the accessory components — underlayment, starter strip, ridge cap, ventilation — all come from the same manufacturer, and require the installer to hold a certification. If a quote advertises an enhanced system warranty, the components list has to match it, or the warranty is not what it says.

The workmanship warranty covers the installation, and it comes from the contractor, not the manufacturer. This is the one that matters most in the first several years, because early leaks are almost always installation-related rather than material defects. Its real value is a function of how long the company has been operating and whether it will still be reachable when you need it.

Get both in writing, and read what voids them. A long warranty from a company with no history is a marketing number.

The comparison you should actually run

Do not compare bottom-line numbers. Build a small grid and fill it in from each proposal.

The rows: tear-off or roof-over, number of layers removed, decking unit price and allowance, underlayment type, where self-adhered membrane is applied, new drip edge, new step flashing, new pipe boots, ventilation added and its net free area, ridge cap type, manufacturer warranty tier and whether the components qualify for it, workmanship warranty length, permit responsibility, and cleanup.

Fill that grid in and the quotes usually stop being confusing. Most of the time one of two things becomes obvious. Either the numbers are close once the scopes match, in which case pick the company you trust more. Or the cheap bid is cheap because several of those rows are blank, in which case you are not looking at a discount. You are looking at a different roof.

Anyone unwilling to fill in that grid for you has answered the question a different way.

Quick questions, quick answers

Usually scope rather than greed. The cheaper bid may be a roof-over rather than a full tear-off, may exclude decking replacement, may use felt instead of synthetic underlayment, may reuse existing drip edge and step flashing, or may not add ventilation. Put both proposals in a component-by-component grid and the gap normally explains itself.
